Pre-GroundHog Set-Up & Objectives

Before GroundHog implementation, the mine relied on traditional reporting methods, with supervisors using radio or paper to communicate activities to dispatchers, who manually entered data into Excel. Short-term planning utilized Deswik for mining planning. The site, featuring two contractors operating in distinct locations with separate equipment, aimed to streamline production KPI tracking for each contractor. The overarching goal was to reduce time spent on shift planning, allocation, and report generation.

Mapping Current Process

A comprehensive analysis of current processes led to the identification of areas for process improvement and customization. The site’s mapping exercise laid the foundation for implementing GroundHog.

Change Management Planning

The leadership team initiated a change management and communication plan before GroundHog implementation. Stakeholders in each function were identified, tasked with training their teams, and acting as champions. Communication strategies varied based on roles, addressing the why, how, and impact for supervisors, operators, management, and stakeholders.

Training Initiative

A structured training plan was devised, consisting of a 5-day Ops Center training for dispatchers and key stakeholders, followed by a 3-day comprehensive training program for operators. The goal was to equip the teams with the necessary skills for successful GroundHog utilization.

Implementation

Concurrently with ongoing training, the GroundHog Customer Success Team collaborated with the site team to import crucial initial data, including location details, equipment specifications, miner information, material types, grades, and consumable details for each contractor. The data was initially set up in the test server and later transitioned to the production server. GroundHog streamlined data entry processes, shifting dispatchers from Excel to the Ops Center.

Enhancement:

  • The site team expressed the desire to transition from Deswik to GroundHog for shift planning, necessitating the import of rounds (sequences of activities) from Excel for weekly planning.
  • A new report was developed to record TKM (ton km).
  • Separation of Development and Production KPIs enabled for more accurate tracking and analysis.

Support

Weekly calls with the GroundHog Customer Success Team facilitated coordination and a seamless rollout, providing the necessary support for continued success at the site.
